AI-Enabled Negotiation Training for an FMCG Procurement Team

The negotiation process can be time-consuming. Finding ways to streamline it while remaining effective, employing consistent processes and integrating existing enterprise AI tools was the focus for a procurement team in the North American fast-moving consumer goods (FMCG) company.

Through the Negotiation Success Program, a procurement team cohort learned how to combine structured negotiation frameworks with AI-enabled preparation to develop strategies more efficiently and apply them to real-world negotiations.

The Results

Following the program, 78% of survey respondents had applied the training to real-world negotiations, using the methodology across procurement, supplier, service, contract and labour-related negotiations.

Participants reported approximately up to $110,000 in attributable financial impact through cost savings, value preservation, risk mitigation, revenue, margin and deal value.

Based on the reported results and an approximately $42,000 program investment, the financial return was equivalent to approximately up to 2.6x the program investment.

One of the strongest recurring outcomes also centred on the use of enterprise AI tools to increase the speed and efficiency of negotiation preparation.

Participants reported using enterprise AI tools to:

  • Generate strategic questions and understand counterparty priorities
  • Anticipate counterarguments and strengthen negotiation positions
  • Summarize negotiation points and evaluate options
  • Support concession planning
  • Accelerate strategy development and preparation

Beyond financial results, participants reported faster negotiation preparation and strategy development, clearer outcomes and negotiation boundaries, and more deliberate preparation.

By turning AI from a general productivity tool into a practical negotiation tool, participants were also able to create additional value from the company’s existing technology investment — benefits that are not reflected in the reported financial impact.

The Challenge

The FMCG procurement team wanted to build more efficient negotiation capabilities while improving the consistency and quality of its negotiation preparation using its existing enterprise AI tools.

With this in mind, the company identified four key objectives:

  • Build repeatable negotiation capability and improve AI-enabled preparation
  • Improve negotiation outcome
  • Increase consistency and quality of negotiation preparation
  • Reduce value leakage

The objective was not simply to improve preparation but to make the process more efficient overall. Since the company already had access to enterprise AI tools, the opportunity was to turn those tools from general productivity resources into practical negotiation tools that could support research, strategy development and preparation.

The Solution

The company engaged Negotiations Ninja to deliver a structured, multi-phase negotiation development program to a cohort of procurement  participants.

The program combined 16 hours of core negotiation training with pre-event learning, practical application and ongoing reinforcement.

Core training included:

  • Outcome definition and negotiation planning
  • Concession strategy development
  • Counterparty research and positioning
  • Strategic questioning
  • Persuasion and influence
  • Internal stakeholder alignment and AI-enabled preparation
  • Simulation-based application

With a focus on AI integration, participants learned how to use enterprise AI as a practical negotiation tool throughout the process, including to generate strategic questions, understand counterparty priorities, anticipate counterarguments, strengthen negotiation positions and accelerate strategy development, summaries and concession planning.

From Training to Real-World Negotiations

The Negotiation Success Program was delivered through four integrated phases, beginning with structured pre-work, assigned negotiation reading, podcast-based learning and a negotiation competency self-assessment.

Participants then completed 16 hours of core negotiation training across four sessions. The training focused on applying negotiation concepts to real-world situations rather than theoretical learning alone, with participants working through outcome definition, concession planning, counterparty research, strategic questioning, persuasion, stakeholder alignment and AI-enabled preparation.

During this phase, AI became a tool participants could use to support the thinking and preparation that happens before a negotiation.

Following the live training, participants received weekly microlearning emails, scenario-based reinforcement and continued reminders of core negotiation concepts and tools.

Impact data was then collected through participant survey responses and structured reflection on real negotiations and participant-reported outcomes. A small sample of participants responded to the survey.

Putting the Methodology Into Practice

Many of the respondents reported applying the training to real-world negotiations.

Examples of how participants applied the training and enterprise AI tools included:

  • Using AI to develop strategic questions and understand counterparty priorities
  • Defining counterparty success drivers and negotiation boundaries before engagement
  • Using enterprise AI tools to summarize negotiation points, evaluate options and prepare counterarguments
  • Applying structured concession planning and AI-supported preparation in grievance mediation

These applications demonstrated how participants were able to move the methodology from the classroom into live negotiations while using enterprise AI to make structured preparation faster and more practical.

Financial results are based on a small sample of participant-reported data. Outcomes were self-attributed and were not independently financially validated. No financial value was assigned to time saved through faster negotiation preparation or productivity gains associated with enterprise AI tools. No results were extrapolated to non-respondents.
